Instagram Reels & YouTube Shorts growth strategy
Short-form reach is decided in the first two seconds and defended for the next thirty. This is the editing and publishing framework we use with creator and brand clients to keep retention high enough for the algorithm to keep pushing a video.
The three-second rule
Every short-form platform ranks on watch-through and replays. If viewers leave in the first three seconds, nothing else in the edit matters. Build the hook first, then work backwards.
- Open on the most surprising frame you have — not on a logo, intro or greeting.
- Put the promise on screen as text within the first second so muted viewers know what they'll get.
- Start mid-sentence. Cut the setup entirely; the context can arrive at second six.
- Show the payoff briefly up front, then explain how you got there.
Retention editing: what to cut
- Remove every pause, filler word and false start — a cut every 2–4 seconds is normal for talking-head shorts.
- Change something visually at least every 4 seconds: zoom, B-roll, text pop, angle.
- Burn in captions. A large share of short-form viewing is silent, and captions measurably lift completion.
- Keep the frame busy at the bottom third only when the platform UI won't cover it.
- End on a loop point — a final frame that flows back into the first makes replays feel intentional.
Cadence and format mix
Consistency beats intensity. Four to five posts a week, sustained for three months, outperforms a two-week burst of daily uploads followed by silence.

Repurposing long-form the right way
One 20-minute video usually contains six to ten viable shorts. The mistake is exporting raw clips vertically and calling it done — an unedited excerpt has no hook and no payoff.
- Pick moments that stand alone without the surrounding context.
- Re-cut each clip to 25–45 seconds with its own beginning and end.
- Reframe to 9:16 with subject tracking so faces stay centred.
- Write a fresh on-screen hook for each clip rather than reusing the video title.
- Change the thumbnail frame — the first frame is your Shorts thumbnail on most surfaces.
Metrics that actually predict reach
- Average view duration as a percentage of length — target above 70% for videos under 30 seconds.
- Retention at 3 seconds — if you lose more than a third of viewers, rewrite the hook.
- Replays and shares — these are the strongest distribution signals on Reels.
- Follower conversion per 1,000 views — tells you whether reach is turning into an audience.
Ignore raw view counts week to week. Judge a format after five to ten posts, then double down on the one with the best retention curve.
